What is an ERP Business Analyst?

An ERP (Enterprise Resource Planning) Business Analyst is a professional who plays a crucial role in the implementation and maintenance of ERP software within an organization. ERP software is a type of integrated business management software that organizations use to streamline and manage various core business processes. It provides a centralized platform where data from different departments and functions are stored, managed, and accessed in real-time. The primary purpose of ERP software is to enhance efficiency, improve collaboration, and provide valuable insights to support decision-making.

The role of an ERP Business Analyst involves understanding the business needs of an organization, analyzing existing business processes, and working with stakeholders to define requirements for the ERP system. They act as a bridge between business users and the technical team responsible for implementing the ERP solution.

The key responsibilities of an ERP Business Analyst are, at the highest level, similar to any other business analyst: requirements gathering, process analysis, systems design, change management, etc. Having said that, an ERP BA will also need to have business domain knowledge of the various core business functions of larger organizations including:

Human Resources

Supply Chain Management

Manufacturing and Production

Sales and Marketing

Accounting and Finance

Inventory management

Operations

Customer Service

Order Management

E-Commerce

Project and Program Management

Business Analysts in the context of ERP systems require a specific skill set to effectively analyze business processes, gather requirements, and ensure the successful implementation and ongoing optimization of ERP solutions. Here are some specialized skills for business analysts in ERP:

ERP Knowledge - A deep understanding of ERP concepts, principles, and functionality is crucial. This includes knowledge of how ERP systems integrate various business processes, modules, and data.

ERP Customization and Configuration - Knowledge of how to customize and configure the ERP system to meet specific organizational requirements. This may involve understanding scripting languages, workflow customization, and system configuration.

Industry-specific Knowledge - In certain industries, having specific knowledge of industry best practices and compliance requirements is valuable. This helps tailor the ERP system to meet industry-specific needs.

Vendor Management - In cases where external ERP vendors are involved, skills in managing vendor relationships, negotiating contracts, and ensuring that the vendor's solutions align with the organization's needs.

ERP Software - Specialization in specific ERP software packages available in the market such as: SAP ERP, Oracle ERP Cloud, Microsoft Dynamics, Epicor ERP, etc.

These specialized skills, combined with a solid foundation in general business analysis principles, make business analysts well-equipped to contribute to the successful planning, implementation, and ongoing improvement of ERP systems within organizations.

What is an Agile Business Analyst?

In general terms, an agile business analyst is a business analyst who performs their craft within an agile environment, either as a member of an agile team or part of the program/portfolio team. Realistically, a business analyst cannot call themselves agile just because they’re on an agile team. To be an agile business analyst one must adapt their traditional business analysis techniques and mindset with the principles and practices of agile methodologies.

Here are some of the characteristics of an agile business analyst:

Engages in an iterative and incremental project lifecycle, with the ability to adapt to changing requirements and priorities throughout the development process.

Focuses on lightweight documentation, using user stories and acceptance criteria to capture requirements in a more concise and easily digestible format.

Embraces change and is adaptable to evolving requirements, with the ability to reprioritize and adjust focus in response to customer feedback and shifting business needs.

Encourages frequent and continuous customer collaboration throughout the development process, with regular feedback sessions and demonstrations.

Emphasizes collaboration and teamwork, often working closely with cross-functional teams that include developers, testers, and other stakeholders.

Prioritizes delivering minimum viable products (MVPs) or increments of value in short, fixed time frames known as sprints.

Some of the responsibilities of an agile business analyst include:

User Stories - collaborate with stakeholders to define and prioritize user stories, which are concise descriptions of functionality from an end-user perspective.

Prioritization - assist in prioritizing features and user stories based on business value, customer needs, and project constraints.

Communication - act as a bridge between technical and non-technical stakeholders, translating business needs into technical requirements and vice versa.

Backlog Refinement - participate in backlog refinement sessions to ensure that the product backlog is well-maintained, prioritized, and ready for upcoming sprints.

Documentation - document requirements using user stories with acceptance criteria.

The agile business analyst must also be flexible enough to take on responsibilities of other agile team members such as the roles of: product owner, scrum master, and tester.

While most of the traditional business analysis skills are very much applicable in an agile environment, to transition to an agile business analyst role the practitioner should:

Learn and adopt lean and agile principles, practices, and most importantly, mindset.

Familiarize themselves with agile methodologies such as Scrum, Kanban, Extreme Programming, and the Scaled Agile Framework (SAFe).

Understand the basics of a Scrum team such as its key roles such as product owner, scrum master, and product manager and it’s ceremonies including daily stand-ups, print planning, sprint reviews, and retrospectives.

Adopt common artifacts used in agile methodologies such as product backlog, epics, user stories, and acceptance criteria.

Familiarize themselves with agile tools such as Jira, Azure DevOps, and VersionOne.

So, what is an agile business analyst? In summary, an agile business analyst plays a crucial role in ensuring that the development team delivers value to the customer by aligning the work with business goals, fostering collaboration, and adapting to changing requirements throughout the agile development process.

What are your thoughts?

A JAD is a Joint Application Development (or Design) meeting. It is an opportunity for stakeholders with different points of view to come together to understand business requirements and brainstorm what the best technical approach might be for meeting the customer's needs.

Business Analysts use powerful tools to get the right information from the relevant stakeholders, an example of a tool could be a workshop. To make the most of it, you need to select and engage the right stakeholders. But how do you know which stakeholders to select?

For the most part, the methods and techniques for gathering requirements are the same regardless of whom the stakeholders are: interviews, focus groups, questionnaires, requirements workshops.

However, there are definite things that the business analyst should consider when gathering requirements from high-level executives vs. the end users. The business analyst should tailor his approach and expectations based on the stakeholder type.

How do you effectively manage time, both personally and at an organizational level?

Companies manage their capital budgets with intense rigor. So why do so many fail to manage their time with the same level of commitment and structure?

It has been found that on average executives spend 2 full days each week just attending meetings. To make matters worse the last 40 years have shown an explosion in communications. Executives received only about 1,000 external communications per year in the 1970s. This has ballooned to 30,000 communications per year in the 2010s due to emails, phone calls and virtual collaborations with people external to the organization.

By applying rigor to the way companies view time allocation, organizations have the opportunity to free up as much as 20% of their collective hours.

Business Analysts are most successful when they understand and practice many different disciplines that impact the software and application development process. Having a working knowledge of disciplines such as UI design, user experience, interaction design, and information architecture, to name a few, results in more successful applications and better experiences.

The role of the BA should actually change very little between different software development methodologies, although the tools and techniques used by the BA can vary according to the needs and attributes of any given project or development lifecycle.

The core responsibilities of a BA on a software development project include requirements elicitation, requirements analysis and requirements management – regardless of the project methodology. The type and format of requirements documentation are just tools, and a good BA has a wide range of tools at his or her disposal.

RACI Matrix is the name given to a table which is used to describe the type and degree of involvement that stakeholders have in completing tasks or deliverables for a project or business process. Also sometimes called the Responsibility Assignment Matrix or Linear Responsibility Chart, it is a common tool used by business analysts and project managers for establishing roles and responsibilities early on in a project. In this way it reduces project risk and sets expectations about the level of involvement that is expected by various stakeholders.

What is the Scrum method?

Scrum is one of several light-weight agile methods that use an iterative and incremental approach for the development of information systems. The Scrum method brings a small team together to work on a specified set of features over a period of usually 30-days or so (called a sprint).

Both the term Scrum and sprint are borrowed from the sport Rugby. A scrum is where the two teams are engaged in a huddle to begin play following a period where play has been stopped. The fast moving period of play from the point of the scrum until play ends again is called a sprint.

The Scrum method starts each sprint with a kickoff meeting (a period where the entire team comes together). The kickoff meeting lasts a full day and the features of the system to be developed are discussed. The outcome of the kickoff meeting is a set of features that will be developed over the sprint along with estimates of how long the analysis and development of each feature will take.

In order for a feature to be considered completed, it needs to be Analyzed, Designed, Coded, Tested, Refactored, and Documented. If this life-cycle is not fully accomplished during the sprint, perhaps due to an initial underestimation of the time required, the feature will be pushed to a later sprint.

Following the kickoff meeting, and throughout the duration of the sprint, each day is started with a short meeting lasting approximately 15 minute called a daily scrum meeting (also called a daily stand-up meeting). The purpose of this meeting is for the team to discuss what they accomplished the day before, what they will accomplish over the coming day, and to raise any obstacles that they have encountered that may impede progress.

One aspect of Scrum, that is intended to keep the Scrum team and method very agile, is its size. Most Scrum teams consist of no more than about 7 people with each falling into 1 of 3 roles.

Product Owner – identifies the features that will be included in the next sprint and set the priority of each. This is typically a high-level stakeholder in organizations where a true Product Manger/Product Owner role doesn’t exist.

Scrum Master – acts much like the project manager. While the Scrum Master does not micro-manage the teams deliverables, this person ensures that the sprint is on track and enforces the key rules that guide Scrum such as; no new features can be added to the sprint once it is kicked off, and team members cannot be pulled off to work on other side project in the middle of a sprint.

Team Member – unlike traditional software development methods, in Scrum there is little separation of duties between team members. Each team member may fill the role of analyst, designer, coder, tester, and documentation writer.

Someone with the role of Business Analyst may:

Document business processes

Analyze business processes to identify improvements

Gather business requirements that need to be supported by an automated system

Analyze business requirements and model them in a way that makes them more easily digestible, etc.

Someone with the role of Project Manager may:

Document the tasks and activities required to meet specific project milestones

Assigned duration and effort to tasks

Create a project plan to track progress of the team

Document and escalate risks for the project, etc.

Someone with the role of Supervisor may:

Ensure that direct reports show up to work on time

Ensure that direct reports have the tools and resources required to perform their duties

Evaluate the work of direct reports

Mentor direct reports and assist them with careering planning

Make compensation recommendations, etc.

In order to more clearly understand what a role is, we can considered what a role is not, by comparing a role to something that is commonly mistaken for a role such as a job title.

A job title is typically created and used by an organization to group employees together that have some similarities in roles and responsibilities. This is typically done for a few reasons. First, it helps others in the organization quickly recognize some of the activities that employees within the same job title are responsible for. Second, it groups employees into large buckets to which the company can assign salary ranges and bonus compensation. In addition, titles usually have a very distinct hierarchy, whereas roles do not.

So how do job titles and roles relate to each other? The relationship between job titles and roles is many-to-many. Consider the job title of Business Analysis Manager. A Business Analysis Manager may perform the role of Supervisor, Project Manager, and Business Analyst, in addition to a number of other roles. However, just because a Business Analysis Manager performs the role of Business Analyst doesn’t mean other job titles can’t perform that role as well. The role of Business Analyst may additionally be performed by employees in job titles such as Business Analysis Lead, Business Analyst, Operations Manager, Process Engineer, etc.

Roles should always group together similar activities. How companies determine job titles is sometimes a bit more arbitrary since they are used to differentiate employees in so many different ways (responsibilities, reporting hierarchy, compensation ranges). When an employee is responsible for a number of unrelated activities, that is a sure sign that they perform multiple roles.

So to recap, a group of related activities define a role. Roles, reporting structures, and other parameters define a job title. An individual role can be performed by many different job titles.

The role of a Business Analyst is a broad and encompassing role with many different specializations. Business Analysts may specialize in the areas of Business Process Analysis, Systems Analysis, Requirements Engineer, Data Analyst, Functional Architect, Product Manager, Usability/User Experience Analyst, and at times Technical Writer. However, while a Business Analyst may perform the role of a technical writer at times the profession of technical writer can stand on its own.

A technical writer’s role is a collaborative and interactive one. Their primary deliverables are:

Technical manuals that describe the specific features of a product or application

Producing online step-by-step tutorials with illustrative graphics and images to aid the reader

Producing web-based training and other forms of training materials

To produce these deliverables the technical writer must acquire a detailed knowledge and understanding of the product or application for which they are producing the deliverable. This requires them to work with analysts and developers of the system, end users of the systems, and often to test certain features of the system themselves.

Given the skills required to perform this role, the most common academic backgrounds for this profession are English, technical communication, science or engineering, computer science and journalism according to the Society for Technical Communication.

To consider the scope of the business analyst role it is helpful to consider the chain of reasoning that leads from the statement of a problem to implementation of solutions.

This chain involves 10 groups of users:

What is the difference between a business analyst and a systems analyst?

While the differences between the business analyst (BA) and systems analyst (SA) vary from organization to organization, there are some acceptable differences:

Role and Responsibilities

Business Analyst - BA: The business analyst's main role is to understand the business processes and procedures (how the business works), to identify areas of improvement (problem areas), and to work with the business stakeholders to identify suitable solutions. If the solution involves the development or modification of information systems, the business analyst is also responsible to gather, analyze, and document the business requirements which must be fulfilled by the software.

Systems Analyst - SA: The systems analyst's main role is to understand the business requirements (documented by the business analyst) and to design and document the functional and, often, technical implementation of the software/IT system. The systems analyst also helps solve problems and issues with existing systems through research of these systems, code reviews, data analysis, etc.

Skills and Competencies

Business Analyst - BA: Great communication and negotiation skills, vertical business/domain knowledge, ability to map and document business processes, requirements elicitation and documentation.

Systems Analyst - SA: Strong technical skills, excellent troubleshooting and debugging abilities, solid technical writing skills, system modeling/documentation skills (class diagrams, sequence diagrams, etc.), data analysis and modeling skills.

Summary

Business Analyst - BA: Talks the business talk; understands the business.

Systems Analyst - SA: Talks the IT talk; understands the technology.

The reality is that the business analyst and systems analyst roles often overlap. Many analysts who perform both roles have the title of "Business Systems Analyst." Another differentiation that some make is that between a Business Analyst and Technical Business Analyst, though a technical business analyst is probably just a systems analyst.
